How a substitute changes a match without touching the ball much
The value of a replacement is usually structural rather than individual, and it comes from what the opposition is forced to do about him rather than from his own actions.

Freshness is a structural input
A player entering late is not simply better rested than his opponent; he changes the distances the opposition has to cover in every phase. A tiring full-back who has been managing a winger for an hour now faces one who can repeat sprints, and the covering defender must adjust accordingly. That adjustment pulls the defensive line into a shape it had settled out of, which creates space for players who have been on the pitch throughout.
The substitute may not receive the ball often, and the space he generates is used by teammates whose own positions have suddenly improved. This is why the effect of a substitution is frequently visible in the performance of somebody else entirely.
Changing the role of players already on the pitch
Many substitutions are not really about the arriving player; they are about moving an existing one into a different position. Introducing a wide player may allow a forward to move central, or a midfielder to push higher, which is the change the coach actually wanted. That kind of adjustment is cheaper than a shape change, because only one or two players have to alter their reference points.
It also disguises the intention, since the opposition sees a like-for-like replacement rather than a repositioning of the team's most dangerous player. Coaches use this frequently in tournaments, where the squad is deep and the opposition has prepared for a specific arrangement.
Timing against the phase of the match
A substitution made to change a pattern should arrive while there is enough time for the pattern to develop, which usually means well before the closing stages. A substitution made to protect a lead belongs much later, since a defensive change made early concedes territory for a long period. The most common error is the change made too late to matter, where a coach waits for evidence that the current plan has failed and the evidence arrives too near the end.
The opposite error is changing early on the basis of a poor opening, before it is clear whether the problem is structural or simply a slow start. The judgement is about whether the difficulty is a mechanism or a mood, and only the first is fixed by a substitution.
The substitute's own problem
Entering a match already in progress is technically difficult, because the tempo is established and the player has not been reading it from inside. Substitutes are usually advised to make a simple involvement quickly, since a first touch under control settles the body far more effectively than a warm-up does. Attempting something ambitious immediately is a common way to lose the ball and to spend the following minutes recovering confidence.
The role is also compressed, because a player with a short time on the pitch has to affect the match within a window he cannot extend. Players who specialise in it tend to have a very clear idea of one thing they intend to do, rather than a general intention to play well.
Why some changes make a team worse
A substitution can remove a player whose contribution was invisible, such as the one holding a defensive position that allowed others to advance. Replacing him with a more attacking option often produces a side that looks livelier and concedes chances it had not been conceding. The same risk applies to changes that alter too many roles simultaneously, since each player affected has to rebuild his reference points during the match.
This is why coaches with a lead often make no changes at all, accepting fatigue in exchange for keeping the structure that has been working. The decision not to substitute is a real choice, and it is judged much more harshly than an unsuccessful change.
