Why Relay Baton Changes Decide More Than Speed

A relay team is often beaten by a faster quartet, and the reason lies in the exchange zone, where the baton can travel while neither runner is at full speed.

Relay results regularly diverge from the sum of the individual times. The exchange zones are where that difference is created, and they are coached as a technical event.

The baton must never decelerate

A relay measures the baton's journey, not the runners', so the objective is to keep the baton moving at the highest possible speed throughout.

An exchange in which the outgoing runner has not yet reached full speed causes the baton to slow, even though both athletes are running hard.

Teams therefore aim for the outgoing runner to be near top speed at the moment of transfer, which requires starting before the incoming runner arrives.

The go-mark is the critical calculation

The outgoing runner starts when the incoming runner crosses a mark placed on the track, and that mark's position is set from the incoming runner's approach speed.

Set too close, the outgoing runner is caught from behind and must slow; set too far, the incoming runner cannot close the gap within the zone.

The distance is refined in training and adjusted for fatigue, since a runner on the final leg of a championship arrives slower than in a fresh practice.

Blind exchanges buy speed at the cost of certainty

In the sprint relay the outgoing runner does not look back, extending the arm on a call and trusting the baton to arrive.

Not looking allows full acceleration, since turning the head disrupts the running action and costs speed at exactly the wrong moment.

The technique fails badly when the timing is wrong, which is why sprint relays produce dropped batons and disqualifications more often than longer relays.

Zone geometry is a strategic asset

The exchange must be completed within a marked zone, and teams that transfer early in the zone waste the distance the outgoing runner could have used to accelerate.

Transferring late in the zone means the outgoing runner has covered more ground before receiving, which raises the baton's speed at handover.

The margin for error shrinks accordingly, so teams choose how aggressively to use the zone according to how reliable their exchanges have been in practice.

Leg order is chosen for more than speed

Bends and straights differ, so runners who handle curve running well are placed on the bend legs regardless of their flat times.

Hand preference also matters, since alternating which hand carries the baton removes the need for runners to switch hands mid-leg.

Coaches assemble the order from these constraints, which is why the fastest athlete is frequently not on the final leg.
